His account traced a decline with useful precision. The 4TB WD drive — lightly used, holding the family's photos and videos, about half full — ran slowly one backup day; a folder click hung Windows entirely; after a reboot, newer folders worked while older ones crawled. Then he ran CHKDSK from a command prompt and met a message most users never see and almost nobody explains: the disk does not have enough space to replace bad sectors. The scan itself crawled, so he ended it mid-run; on the next boot, Windows insisted on its own scan-and-repair and "did some repair on the hard drive" before letting him in. Every line of that chain means something, and the CHKDSK message means the most.

The decode: a drive's hidden spares, and what "no space to replace" confesses
Every hard drive ships with a concealed maintenance system: a reserve of spare sectors, invisible to you, that the drive quietly swaps in whenever a patch of surface fails — which is why drives can degrade for months while appearing perfect: the failures are real, but the remapping hides them. The CHKDSK message he received is the sound of that system hitting its wall. "Not enough space to replace bad sectors" means the reserves are spent — the drive has already absorbed so many surface failures that its spare pool is exhausted, and every new failure from here lands in the open, on his data, unhidden. It's arguably the most serious single sentence desktop software ever prints about a drive's health, and it retro-explains his whole chain: the slowness and hangs were reads limping through failing patches the drive could no longer paper over; "older folders slow, newer fine" was the map of where the wear lived — the long-settled regions written years ago — versus the freshly-written territory still young. Stop the scan; its information is delivered and its footsteps aren't free. Never re-run it "to finish," and decline or interrupt automatic repair sessions on a drive you haven't yet copied — repair means writes, and writes belong on healthy media. Treat the spare-sector message specifically as end-of-life declared: image first, investigate never, retire always. And check the drives that hold your archives before they speak — the reserves run silently, and the first public word is often this one.
