One drive, two locks: the identical-donor board swap that was never going to open a My Passport
The customer had followed the internet's oldest recovery recipe with unusual rigour: his failed My Passport got a replacement PCB not from any donor but from an identical drive — and it made no difference whatsoever. He'd also, before that, let Windows attempt to initialise the disk, which failed with "Fatal Hardware Error"; and he'd listened closely enough to report clicking at one-second intervals that then stops, a flashing power light, and no confident sense that the platters were spinning. His closing line — "assuming the failure is mechanical" — was half the truth. The other half is why the board swap was doomed twice over.

The two locks, named
Lock one is the general rule that runs through this archive: every drive's board carries its individual factory calibration, and a donor board — even from the same model, batch and shop — arrives calibrated for a stranger's heads. Lock two is this family's speciality: a My Passport encrypts everything in hardware, and the material that makes this drive's ciphertext decryptable travels with this drive's electronics and firmware. Swap the board and you haven't just borrowed the wrong glasses — you've hired a librarian who speaks a different language for a library written in code. "No difference" was therefore the most informative result available: it ruled nothing in about the mechanics, because the drive was never being asked a fair question. The bench's first act was reunification — his original board restored, its calibration and key identity home — and only then did the drive get its honest examination. The verdict behind all the noise: heads failed, the one-second clicking their brief attempts, the stop and spin-down the firmware retiring them; and the "Fatal Hardware Error" on the initialise attempt revealed, in hindsight, as a mercy — the one write Windows tried to make, refused by the very fault it was aimed at.
The recovery
With identity restored and diagnosis real, the route was the family classic, run with its usual care: platters confirmed clean under laminar airflow; a donor head-stack — mechanical parts, which unlike boards are transferable when properly matched — fitted at the bench; firmware and key material secured over the PC-3000 through the USB Stabilizer, housekeeping stood down; and Data Extractor imaging head by head, the encryption resolved with the drive's own reunited keys as coverage closed high. His volume mounted from the decrypted image; the data he'd been chasing through two boards came out verified on the third attempt that was really the first fair one.
Outcome
Full practical recovery — plus the donor drive returned intact, having contributed nothing but its unsuitability. The page's rule of thumb, for everyone holding a screwdriver over a Passport: on encrypted portables, the board is not a spare part — it's half the data. Keep original electronics with their drive whatever their state, skip the swap entirely, and treat any "no difference" result as a question mishandled rather than answered. The mechanics may well be transplantable. The identity never is.
Before swapping boards on any external
Check what family you're holding: if the USB port is soldered straight to the drive's own board — no adapter inside — you almost certainly have a hardware-encrypting drive, and board swaps can't work and can risk key material. Keep every original part, decline initialise prompts (that error message saved this recovery a complication), and bring the set complete: original board, donor if opened, and the history of what was tried.
