Windows said a file was missing. The drive meant it couldn't fetch anything at all.

The error messages sent this customer down entirely the wrong road, as they were built to. His laptop blue-screened with rotating complaints — winload.efi could not be found among them — which reads, to any sensible person, like Windows has lost a file: a software problem, a repair-and-reinstall problem. Then the screen went black. Then the drive, extracted and tried in another computer, made that machine wait fifteen minutes before failing with "fatal device hardware error" — and the truth of the past fortnight arrived all at once.

“The drive powers on, spins properly, and makes no loud unusual noises — it's just very, very slow to read from, and possibly corrupted. It worked perfectly until it suddenly failed at two years old. Translating the error messages back to hardware

Here is the decode this page exists for. Windows doesn't report "your drive took too long fetching this" — it reports the consequence: a file that never arrived is announced as a file that doesn't exist. winload.efi could not be found almost never means the boot loader vanished; it means the drive failed to serve it within the boot process's patience — and the "random" rotation of errors was the giveaway, different files failing on different attempts as the drive's weak regions shifted the lottery. His own description held the diagnosis in plain words: very, very slow to read. The fifteen-minute wait on the second PC was the same fact measured with a stopwatch — a computer honouring, at agonising length, a drive whose every read had become a negotiation. And "uninitialised" at the end meant only that the drive could no longer even serve its opening sectors on demand. Two years old, silent, spinning sweetly: this failure mode wears no costume you'd recognise from the movies. It just gets slow, and then it gets called a Windows problem.

The recovery

A slow-fail drive is imaged on its own terms or not at all. Boot errors deserve suspicion of the messenger: before reinstalling Windows over "corruption", ask whether the drive is slow — because a reinstall onto failing media destroys the data and inherits the fault. And two years is not a warranty against this page: drive lifespan is a distribution, not a promise, and the only number that protects you sits in the backup schedule, not the purchase date.

When Windows starts losing files

Missing-boot-file errors, programs failing to load, "corruption" appearing across unrelated files — treat the pattern as a drive announcement until proven otherwise, and measure the cheap way: if reads are visibly slow, stop. Don't reinstall the OS, don't run repair loops, and don't let a second machine grind for fifteen minutes proving what one minute already showed. Slow is the symptom. Imaging is the response.
